Wilmar: Redesigning procurement and inventory to unlock strategic value

Context

A complex operational environment needed a more integrated, commercially focused approach to procurement and inventory management.

Operating across a network of sugar mills and renewable energy operations, Wilmar sought to strengthen how procurement and inventory supported business priorities.

Procurement practices were largely reactive, with limited strategic category management, fragmented supplier and contract oversight, and inconsistent inventory practices across sites. Gaps in governance, planning and data visibility constrained the function's ability to operate effectively and deliver sustainable value.

With new procurement leadership being established, Wilmar needed a clear assessment of its existing capabilities and a practical roadmap to build a more strategic, efficient and integrated operating model.

‍

What we did

We partnered with Wilmar's executive leadership, procurement, engineering and operational teams to assess existing capabilities, redesign the operating model and establish a practical pathway for transformation.

‍

01 Diagnose the current state

Undertook a comprehensive diagnostic spanning procurement excellence, inventory optimisation and operating model enablement. Combined stakeholder engagement, data analysis and capability assessment to identify structural, process and technology gaps, alongside opportunities to strengthen commercial performance and operational alignment.

02 Design the future operating model

Developed a future-state organisational structure with clearer accountabilities across strategic category management, procurement operations, inventory optimisation and site-level stores governance. Defined detailed role profiles, functional responsibilities and capability requirements to establish a stronger foundation for recruitment and organisational effectiveness.

03 Build the roadmap for change

Translated diagnostic findings into a prioritised transformation roadmap, sequencing improvements across category management, supplier and contract governance, inventory planning, capability development and systems utilisation. The roadmap balanced commercial ambition with operational realities, providing a practical foundation for implementation.

‍

Impact

A more strategic direction for procurement. Stronger integration with operations. A practical pathway to sustainable value.

  • Procurement is positioned to move beyond reactive purchasing towards a more strategic and commercially focused function, with stronger category management, supplier oversight and clearer ownership of commercial outcomes.
  • A more integrated approach to inventory management, connecting procurement, engineering and site operations through defined responsibilities and a stronger foundation for consistent planning, stores governance and inventory optimisation.
  • Greater confidence in the path forward, with leadership equipped to prioritise organisational change, build critical capabilities and make better use of existing systems and data to progressively unlock operational and commercial value.
